At 6:15 AM on tax day, I learned an expensive lesson about AI dependency that most organizations haven’t considered yet.
I was excited to use the early morning hours productively. Pacific time zone advantage, quiet house, perfect conditions to build the automation I’d been planning. Then Claude went offline, and 22 different business tools stopped working simultaneously.
My co-host Eli captured the feeling perfectly in a text: “I feel like I woke up with a heroin addiction and my dealer just disappeared.”
That analogy hit harder than it should have. Because underneath the humor was a serious business reality: I’d built my entire operation around a single AI provider with no backup plan.
The Hidden Architecture of AI Dependency
Here’s what most organizations don’t realize when they start implementing AI tools. Every automation, workflow, and custom application you build creates an invisible dependency chain. When you use Claude’s API to power your customer service bot, your content generation system, and your data analysis workflows, you’re not just using a tool you’re building critical infrastructure around an experimental service.
The platform that processes our podcast episodes uses nine or ten different API calls to Claude. We built the ability to query all our past transcripts, generate show notes, and create social media content. It’s incredibly powerful. It’s also completely dependent on one company staying online.
When Claude went down, it wasn’t just the chatbot that stopped working. It was the entire ecosystem of business processes we’d built around it. The problem compounded because agentic workflows those multi-step AI processes that handle complex tasks can’t easily substitute one AI model for another. The underlying logic changes, prompts need adjustment, and what worked perfectly with Claude might fail completely with GPT or Gemini.
This reveals the first principle of AI vendor risk management: What looks like a technology problem is actually an organizational readiness problem. The issue isn’t that Claude went down. The issue is that we made critical business decisions without considering what happens when it does.
The Economics of AI Dependency Are Shifting
The vendor risk problem is about to get much more expensive. On April 4th, Anthropic killed the workarounds that thousands of developers had quietly relied on to run AI agents and applications through their consumer subscription plans instead of paying API rates.
I talked to an agency owner who had three OpenClaw agents running complex workflows for clients. Under the old system, he was paying $200 a month total. After the changes, those same agents cost him $5,000-7,000 per month in API tokens. That’s not a rounding error that’s a fundamental shift in the economics of AI-powered business operations.
This pattern will accelerate. As I’ve said before, we’re getting a disproportionate amount of value for the price we’re paying for AI today. The subsidizing will stop. Google might be able to play spoiler with their cash reserves, but OpenAI and Anthropic are racing toward sustainable pricing models, which means higher costs for everyone else.

The smart money isn’t trying to avoid these cost increases they’re planning for redundancy before they need it. This means testing multiple AI providers, understanding the migration costs between platforms, and building manual backup processes for your most critical workflows.
Building AI Resilience Without Slowing Down Innovation
The solution isn’t to avoid AI dependency. That ship has sailed, and frankly, the competitive advantages are too significant to ignore. The solution is to build resilience into your AI operations from the beginning.
Here’s what actually works:
Diversify your AI vendors where possible. Don’t use Claude for everything just because it’s performing best today. Test critical workflows on multiple platforms. Understand the switching costs and performance differences. When Claude went down, I was able to recreate most of my personal workflows on GPT within a few hours because I’d experimented with both.
Build manual backup processes for revenue-critical workflows. Your AI-powered customer service system is amazing until it isn’t. Make sure someone on your team knows how to handle customer inquiries manually when the automation fails. This isn’t about going backward it’s about having a bridge when you need to fix or replace your AI systems.
Plan for the cost evolution. Today’s Opus model becomes tomorrow’s Sonnet in terms of pricing. Build your financial models assuming AI costs will normalize upward, not stay artificially low forever. Factor in not just the token costs but the switching costs, retraining costs, and potential business interruption costs.
Test your contingency plans before you need them. Schedule quarterly “AI down days” where you operate without your AI tools. See what breaks. See what takes longer. See what you can’t do at all. This isn’t paranoia it’s operational readiness.
The Broader Implications for AI Strategy
This episode highlighted something crucial about how we think about AI adoption. Most organizations are treating AI tools like established infrastructure when they’re still experimental services. We’re making staffing decisions, workflow changes, and customer experience commitments based on services that are fundamentally still in development.
The companies that will win at AI aren’t just the ones with the best tools today. They’re the ones building organizational muscle memory around change management, vendor evaluation, and operational resilience. They’re the ones having honest conversations about what changes when AI actually becomes critical infrastructure.
The question isn’t whether your AI tools will have outages, pricing changes, or feature modifications. The question is whether your organization is ready for those changes when they happen. Most aren’t, because they haven’t had the conversation yet.
Your AI pilot proved the technology works. But did anyone prove your organization is ready for the technology to fail, change, or get more expensive? That’s the readiness gap that separates successful AI adoption from expensive AI experiments.
